Expense management may appear to be a straightforward administrative process. However, in companies with professionals distributed across different projects, clients or locations, it can easily become a constant source of delays, errors and manual work.
Receipts sent by email, photographs stored in shared folders, incomplete information and approvals involving several people are part of everyday operations in many consultancies and professional services firms. This way of working does not only consume the finance team’s time. It also delays accounting close processes, makes cost control more difficult and creates frustration among employees.
This was the situation faced by a company that approached MyTaskPanel Consulting to automate the recording and validation of expenses submitted by its distributed teams. With a workflow developed using n8n, we reduced the average validation time from five days to less than 24 hours, freed up more than 20 hours per month for the finance department and reduced by 80% the number of expenses rejected for failing to comply with internal policies.
The problem: a fragmented process that was difficult to control
The company had consultants working across different projects, some from client offices and others remotely. Every month, they generated numerous expenses related to travel, accommodation, meals, materials and other requirements associated with the services they provided.
Expenses were submitted by email or through shared folders. Employees sent a photograph or file containing the receipt and, in some cases, added information about the client, project or category.
The finance team had to open each document, check the amount, date and supplier, verify that the expense was linked to a valid project and confirm that it complied with internal policies.
The approval process then began. Depending on the amount or project, the expense had to be sent to a specific manager. Once it was approved, someone had to enter the information into the accounting system again.
Whenever information was missing, a receipt had been submitted twice or an expense exceeded the permitted limits, a chain of emails began that could continue for several days.
An impact that extended beyond finance
The most visible symptom was the validation time, which averaged five days. However, the problem affected the entire organisation.
The finance department spent hours locating receipts, requesting missing information and copying data between tools. Project managers received approval requests through different channels and without a consistent format. Consultants, meanwhile, did not always know whether their expense had been received or what stage it had reached.
The lack of up-to-date information also made profitability harder to control. When expenses took several days to be recorded, managers could not accurately determine the real cost of each project.
The company needed more than a new template or form. It needed to connect the entire expense journey, from receipt submission to accounting entry.
The objective: simplify the process without changing how people work
Before designing the solution, MyTaskPanel Consulting analysed the complete process and the tools already used by the client.
The objective was not to introduce a complex platform or require consultants to learn a new system. The solution had to fit into their daily work and allow them to continue submitting receipts from their mobile phones or by email.
At the same time, it had to provide the finance team with a structured process capable of extracting information, applying internal policies, routing each request to the correct approver and recording the result in the accounting system.
The solution: an automated workflow using n8n
We designed a workflow using n8n that begins when an employee submits a receipt from their phone or sends it to a dedicated email address.
The system receives the document and automatically extracts the main information: amount, date, supplier, category, client and related project. When certain information does not appear on the receipt, it can be retrieved from the form or the email content. As a result, the finance team no longer needs to open every file and copy the data manually.
The workflow then checks that the request is complete and validates the expense against the rules established by the company. It also identifies potential duplicates by comparing elements such as the date, amount and supplier.
Automatic validation of internal policies
One of the most important parts of the project involved translating the company’s expense policies into rules that the system could apply automatically.
The workflow checks whether the amount is within the permitted limit for its category, whether the date is valid and whether the specified project exists. It can also verify whether that type of expense is authorised for the relevant client or service.
When the request meets all the criteria, it moves on to the approval stage. If an issue is detected, the employee receives a notification explaining what needs to be corrected.
This early control significantly reduced the number of rejected expenses. Previously, many errors were only detected after the finance team had already spent time reviewing the document. They are now identified at the beginning of the process.
Approvals and accounting entries without manual follow-Up
The system identifies who should approve each expense according to its amount, project or category. That person receives a notification containing the structured information and the corresponding receipt.
When the request is approved, the workflow continues automatically. If it is rejected, the employee receives the reason without the finance team having to act as an intermediary.
Once validated, the expense is recorded in the accounting system with the corresponding labels and linked to the client, project and employee. The receipt is also archived in the folder specified by the company.
This means the information is available for reporting without waiting for a manual consolidation process at the end of the month.
Results achieved
The automation produced clear improvements from the first few weeks. The average validation time fell from five days to less than 24 hours. This reduction was not achieved by asking people to work faster, but by eliminating waiting periods between receipt submission, review, approval and recording.
The finance department freed up more than 20 hours per month that had previously been spent downloading documents, checking information, requesting corrections and transferring data from one system to another.
Automatic validation reduced by 80% the number of expenses rejected for failing to comply with company policies. Employees now receive clear instructions from the outset and can correct any issue before completing the request.
The internal experience also improved considerably. Consultants can submit their expenses through channels they already use and receive updates without having to follow up. The finance team, meanwhile, benefits from a more structured process and an up-to-date view of costs.
Greater control with less administrative work
One of the main lessons from the project was that increasing control does not have to mean adding bureaucracy. Before the automation was introduced, the process involved many manual checks but offered limited traceability. With the new workflow, every action is recorded: who submitted the expense, which rules were applied, who approved it and when it was entered into the accounts.
This simplifies audits, improves budget control and makes it possible to respond quickly to any query. The system can also evolve alongside the company. If limits change, new categories are introduced or a different accounting tool is adopted, the workflow can be adapted without rebuilding the entire process.
